Most COOs can point to at least one responsibility they still carry that genuinely belongs somewhere else. It usually started as a favor, or a gap nobody else filled at the time, and it stayed long after the reason for keeping it disappeared.

The Math Behind Letting Go

The clearest way to spot this kind of work is to run the numbers on it directly. Time spent on a low value task has a real cost, and that cost is easy to underestimate until it gets measured properly.

  • Calculate what an hour of your time is genuinely worth to the business
  • Compare that figure against what it costs to pay someone else for the same task
  • Notice how often that gap is larger than most people expect going in
  • Treat that gap as the ongoing cost of holding onto work below your level

Once the number is visible, the decision to hand the task off usually makes itself.

The Role That Wasn’t Yours To Keep

Covering for a gap in finance, marketing, or operations out of habit rarely helps the person doing the covering. It tends to produce a weaker version of both roles at once, the one being covered and the one being neglected.

Naming the responsibility clearly and returning it to the right seat almost always produces a sharper version of both.

The Slow Work Of Getting Structure Right

Fixing this rarely happens in a single decision. It usually takes a real reorganization, stretched across months, to get functions into the hands built to hold them.

None of it feels glamorous while it is happening, but the destination is consistent. Space finally opens up to focus on what genuinely requires you and nothing else.
